The partnership

Moneris, one of Canada's largest payment and commerce providers, set out to mature its Agile capabilities across the whole enterprise — not in one team, but everywhere teams delivered. Pearster has supported that work since December 2022, and it is still going today.

This is a different kind of engagement from a delivery squad. The remit was to build capability the organization would keep: to teach, to mentor, and to leave Moneris stronger at running Agile on its own.

The challenge

Scaling Agile across an enterprise is less about frameworks than about people. Moneris needed coaching that reached teams, leaders and new Scrum Masters at once; a bootcamp to bring people up to a shared standard; and an enterprise Agile Practice Playbook so the way of working did not live only in a few heads.

And it needed to win over an organization that was, by its own measure, sceptical — the Agile community's net promoter score sat at -33 when the work began.

What Pearster did

Pearster sourced four Agile coaches who worked as an extension of Moneris's own team. They designed and delivered training and bootcamps, facilitated workshops, and built the frameworks and the enterprise playbook that gave the organization a common way of working.

Day to day, they coached teams, leaders and Scrum Masters directly — acting as educators, mentors, thought partners and change agents rather than outside consultants handing over slides. Between two and five Pearster consultants were engaged at any given time, scaled to what the work needed.

The results

2.6x more frequent releases. Teams shipped far more often once the operating rhythm and tooling were in place.

35% better delivery predictability — commitments became something the business could plan around.

Looking ahead

The engagement is ongoing. With the playbook in place and a community that now backs Agile rather than resists it, the work is shifting from establishing the practice to deepening it — mentoring the next wave of Scrum Masters and keeping the standard current as Moneris continues to scale.
